Two days that changed how 20 facilitators run every session

The situation

The participants were not beginners. These were 20 experienced facilitators working inside a European agency — people who ran workshops and structured conversations for a living. They knew their methods. They were good at what they did.

The question they brought to the workshop was not "how do we facilitate?" It was "how do we go deeper?" They wanted to understand Liberating Structures not as a set of techniques to copy, but as a way of thinking about group work that they could apply in any situation they encountered.

What we did

We designed a two-day immersion — not a training where someone explains and participants take notes, but a session where participants experienced the structures from the inside, then immediately reflected on what had happened and why.

  • Day one: experiencing a sequence of core structures (1-2-4-All, TRIZ, Troika Consulting, Impromptu Networking) with debriefs focused on design decisions, not just execution
  • Day two: participants designed and facilitated their own sequences, received feedback, and rebuilt their understanding of when each structure is the right tool
  • Throughout: attention to what the invitation does, how the structure changes power dynamics, and what happens when you sequence structures intentionally

What happened

The group arrived with experience. They left with a different framework for using it.

The shift was not in knowing more structures — it was in understanding the underlying logic: what makes a group produce real thinking instead of safe thinking, and how structure creates that condition without forcing it.

Why it worked

Experienced practitioners learn differently from beginners. They need to unlearn as much as learn — to see their existing approach from outside it. The immersion format worked because it gave them that distance: they were participants before they were designers, and that shift in perspective is what produced the insight.
